I tried to turn my podcast into a YouTube show… and within four episodes, my podcast downloads dropped to levels I hadn’t seen since 2019.
At first, I thought it was a fluke. But when I looked at the data, the pattern was clear.
My monthly downloads went from around 5,800 to just 750. Episodes that normally performed in the thousands were barely hitting 30 downloads in the first 24 hours.
And the most important part?
My audience didn’t complain.
They disengaged.

Like many business owners, I had a simple goal: grow without doing more work.
The logic made sense:

My podcast works because it feels like a conversation—raw, casual, intimate.
YouTube required a different version of me:
The result? The connection changed, where people expected and knew they would get intimacy in conversation—they now received a more polished and “speaker” Kay version which was not what they signed up for (or used to) with the show.
I didn’t just test video.
I changed:
Which meant I couldn’t isolate the problem.
I created visual moments… and then stripped them into audio.
Which led to:
Some videos got 3 views after a week.
This wasn’t a case of:
“Podcast failed, YouTube succeeded.”
It underperformed everywhere.
More effort. More setup. More editing.
